But here's what those beautiful reports didn't show: their trial-to-paid conversion rate was terrible. We were bringing in tons of cheap signups from people who would use the product for exactly one day, then disappear forever. The "efficient" campaigns were actually bleeding the company dry.

This client had fallen into the classic trap. They were celebrating metrics that made them feel good while ignoring the ones that actually mattered for their business. The cheap clicks were coming from broad targeting and generic ad copy that attracted curiosity-seekers, not serious buyers.

The breaking point came during a monthly review meeting. The founder looked at our efficiency reports and said, "These numbers look great, but our revenue hasn't grown in three months. What's going on?" That's when I realized we'd been optimizing for the wrong thing entirely.

  4. Quality compounds, quantity doesn't. One good customer who refers two friends is more valuable than ten tire-kickers who never convert.

  5. Time horizons matter more than immediate metrics. B2B sales cycles and subscription businesses require longer attribution windows than most efficiency optimization allows for.

  6. Context is everything. A 5% conversion rate might be terrible for e-commerce but excellent for enterprise SaaS. Efficiency must be measured against realistic benchmarks for your specific business model.

  7. Volume optimization kills margin optimization. When you optimize for getting more of something, you inevitably get lower quality of that something. This trade-off is rarely worth it in B2B.

The biggest mistake I see is treating ad efficiency as an end goal instead of a means to an end. The goal is business growth, not beautiful dashboards.
