This conventional wisdom exists because it works in demos. In controlled environments with clean data and motivated users, cognitive software performs beautifully. The problem? Real-world adoption doesn't happen in controlled environments.

Where this approach falls short is in the messy reality of human psychology and organizational dynamics. Users don't reject cognitive software because they don't understand it—they reject it because it doesn't fit their actual workflow, threatens their expertise, or feels like added complexity rather than genuine help.

My wake-up call came during a project with a B2B startup building AI-powered analytics for e-commerce stores. On paper, everything looked perfect.
