"How did we miss this?" the founder asked me. "All our metrics looked fine." That's when I realized the problem wasn't the metrics themselves - it was that we were measuring the wrong things entirely.

So I started an experiment. Instead of tracking output metrics like story points and commit frequency, I began analyzing behavioral patterns that actually predict when someone is approaching their breaking point.

Working with this client and two other startups, I discovered that traditional resource management is fundamentally flawed. Step 2: Build Detection Without Enterprise Software

You don't need expensive AI platforms. I use a combination of:

  • Slack/Teams API integration - Analyzing message patterns, response times, and thread participation

  • Calendar API analysis - Meeting density, focus time availability, recurring pattern changes

  • Git activity patterns - Not just commit frequency, but commit timing, size, and collaboration indicators

  • Simple ML models - Using tools like Python's scikit-learn to identify pattern anomalies

Step 3: Create Actionable Alerts

The key is triggering interventions before problems become crises. My system generates three types of alerts:

  4. Team buy-in is non-negotiable - If people think they're being surveilled rather than supported, the system will backfire

  5. False positives are better than false negatives - It's better to check in unnecessarily than miss a real problem

  6. Human judgment still rules - AI identifies patterns; humans decide what to do about them

  7. Start simple, evolve gradually - Begin with basic communication pattern analysis before adding complex behavioral models

The biggest mistake I see teams make is trying to predict everything instead of focusing on the specific resource shortages that actually hurt their business. Different companies need different early warning systems.

This approach works best for teams of 5-50 people with significant collaboration requirements. It's less effective for very large teams (too much noise) or solo workers (not enough interaction data).

When it doesn't work: teams with very high turnover, completely remote teams with minimal digital interaction, or organizations where people are generally resistant to any form of performance analysis.
