But here's where this conventional approach falls apart: it assumes AI is always the solution when you might not even have the right problem. Most businesses following this playbook end up with sophisticated systems that technically work but deliver marginal business value. They've built machine intelligence for problems that simple rules-based systems could have solved better, faster, and cheaper.

I started where most consultants begin—diving into their data. They had decent information: user behavior, signup patterns, trial usage, and conversion history. The dataset was clean enough for machine learning, and I could see patterns that might be predictable. Everything looked perfect for an AI implementation.

But before building anything, I decided to test a hypothesis that changed my entire approach to machine intelligence. Instead of starting with complex algorithms, I spent two weeks manually analyzing their best and worst converting leads. What I discovered was both embarrassing and enlightening.

The "patterns" that would require machine learning to detect were actually simple rules hiding in plain sight. Question 2: Do you have the right data foundation?

This goes deeper than "do you have enough data." Machine intelligence needs data that actually contains the patterns you want to find. I've seen companies with massive datasets that were completely useless for their AI goals because the data didn't capture the relevant variables.

The framework requires three data criteria: sufficient volume (usually thousands of examples), relevant features (data points that actually relate to your outcome), and outcome feedback (you need to know what "success" looks like in your historical data).

But here's the critical insight: if you can't clearly explain why your data should contain the patterns you're looking for, machine learning won't magically find them.
