The typical industry recommendations follow a predictable pattern:

The industry focus on pure efficiency misses the human element entirely. Algorithms don't account for career development goals, personal circumstances, team relationships, or the psychological impact of always getting the "least desirable" tasks based on your skill profile.
Most importantly, the promise of "eliminating bias" is misleading. AI doesn't eliminate bias – it systematizes it. If your historical data shows certain patterns, the AI will perpetuate and amplify them. What feels like objectivity is actually institutionalized inequality.

What I'd do differently: I would implement the transparency layer from day one instead of adding it later. The early weeks created some mistrust that took time to rebuild. Also, I'd involve the team in designing the fairness criteria rather than defining them myself initially.
When this approach works best: Teams of 10-50 people with diverse skill sets and clear growth goals. It's less necessary for very small teams (where manual assignment is easy) or very large teams (where systemic approaches become more important than individual fairness).
