This thinking exists because AI is still new, and we're naturally applying familiar frameworks to unfamiliar territory. VCs want to see metrics they understand. Product teams default to what worked for their previous SaaS products.
But here's where conventional wisdom breaks down: AI products have a novelty effect that traditional software doesn't. People will try your AI feature because it's cool, use it heavily for the first week, then abandon it once the novelty wears off.
I've seen this pattern repeat across every AI implementation I've worked on. High initial adoption, glowing user feedback, impressive usage stats - followed by a cliff drop in retention that nobody saw coming.

Layer 2: Business Impact Correlation
This is where most teams fail. They measure AI usage but never connect it to business outcomes. I track:
Revenue Attribution: Which specific business outcomes correlate with AI usage? For my content client, I measured which AI-generated content drove actual leads.
Upgrade Correlation: Do heavy AI users upgrade at higher rates? If not, your AI isn't driving business value.
