But here's where it breaks down: AI products don't behave like traditional software. They're not deterministic. They have variable costs that scale with usage. They require different onboarding flows. Users interact with them differently.

The biggest trap I see founders fall into is applying traditional PMF metrics to AI products. They measure MAUs and churn rates while missing the fundamental question: "Is our AI actually solving the problem better than non-AI alternatives?"

The results from this approach have been consistently different from traditional PMF metrics. Instead of focusing on user acquisition and retention, we measure outcome improvement and workflow integration.

For the content client, traditional metrics would show moderate success - 60% monthly retention, 3x/week usage. But the real results were dramatic: average research time per article dropped from 4 hours to 45 minutes, while article quality scores (measured by SEO performance and reader engagement) increased by 40%.

The e-commerce recommendation engine, despite being technically impressive, failed our cost structure test. While users loved the personalized recommendations, the $2.50 per session API cost made the unit economics impossible. Traditional PMF metrics would have missed this until scaling killed the business.

Most surprising was discovering that AI PMF often looks like failure by traditional metrics.
