What most SaaS founders think they know about user tracking
Walk into any SaaS company and you'll hear the same story: "We track everything in Google Analytics and Mixpanel." Most founders think they have user tracking figured out because they can see page views, session duration, and conversion funnels.
The industry standard approach typically includes:
Daily batch analytics - Data gets processed overnight, reports are ready the next morning
Funnel tracking - Sign up → Activation → Trial → Conversion
Cohort analysis - Weekly or monthly reports on user behavior
A/B testing - Split testing features with statistical significance
Customer health scores - Points-based systems updated periodically
This conventional wisdom exists because it's what most analytics tools were built for. Google Analytics was designed for content websites, not SaaS products. Mixpanel and Amplitude improved things, but they're still optimized for analysis, not real-time action.
Here's where this approach falls short: timing. By the time you see that a user hasn't logged in for 3 days, or that their usage dropped 50%, they're often already mentally checked out. You're analyzing the past while your users are making decisions about the future in real-time.
The gap between "what happened" and "what's happening now" is where most SaaS companies lose their best opportunities to intervene, help users succeed, and drive conversions. We needed a different approach.

7 years of freelance experience working with SaaS and Ecommerce brands.
My client was a B2B SaaS with a 14-day trial and a frustrating 18% trial-to-paid conversion rate. Good product, solid market fit, but they were hemorrhaging potential customers during the trial period.
Their existing setup was typical: Google Analytics for traffic, Mixpanel for events, and a daily email digest showing yesterday's metrics. The customer success team would review reports every morning and try to identify "at-risk" users. But by the time they spotted problems, users had already formed negative impressions.
The breaking point came during a customer interview. A churned user told them: "I was stuck on the integration setup for two days. I kept trying, got frustrated, and gave up. Nobody reached out to help." Meanwhile, their analytics showed this user as "highly engaged" because he kept clicking around trying to solve the problem.
We realized their metrics were measuring activity, not progress. A user struggling with setup looks identical to a user successfully exploring features - until you track the right events in real-time.
The first approach we tried was adding more events to Mixpanel and setting up Slack alerts. It was a disaster. Too many false positives, too much noise, and the alerts came hours after the events happened. The customer success team got alert fatigue within a week.
That's when I realized we needed to fundamentally rethink what we were tracking and how quickly we could act on it. The problem wasn't just delayed data - it was tracking the wrong signals entirely.

What I ended up doing and the results.
Instead of tracking everything, we identified the 12 events that actually predicted trial success. Then we built a system to capture and process these events within seconds, not hours.
Step 1: Event Selection Through Conversion Analysis
We analyzed 6 months of historical data to find the behavioral patterns that separated converters from churners. The winner? "First value achieved" events - moments when users actually accomplished something meaningful.

Step 2: Real-Time Infrastructure Setup

Step 3: Automated Intervention System

What I'd do differently: Start with manual processes first to understand what interventions actually work, then automate them. We built some automated responses that sounded good in theory but didn't move metrics in practice.
This approach works best for SaaS products with clear value milestones and defined user journeys. It's overkill for simple products or when your user base is too small to generate meaningful patterns.
