What everyone's getting wrong about AI validation
Walk into any startup accelerator or read any product development blog, and you'll hear the same advice: build an MVP, get user feedback, iterate. For traditional SaaS, this works. For AI products? It's a recipe for disaster.
Here's what the industry typically recommends:
Build a basic AI prototype - Create a simplified version of your AI model
Launch beta testing - Get users to try your AI tool
Collect feedback - Gather user insights on features and accuracy
Iterate on the model - Improve AI performance based on usage data
Scale with confidence - Expand once you hit product-market fit
This conventional wisdom exists because it mirrors traditional software development. VCs love it because it sounds systematic. Founders follow it because it feels like progress.
But here's where it falls short: AI products have a unique adoption challenge. Users need to change their behavior, trust an algorithm, and integrate AI into their workflow. Building the AI first means you're solving the wrong problem - the technical challenge before the human challenge.
Most AI startups spend 6-12 months building sophisticated models only to discover users won't change their existing processes. The real validation isn't whether your AI works - it's whether people will actually use it consistently.

A few months ago, I was contacted by a startup wanting to build an AI-powered customer service platform. They had everything figured out - the tech stack, the model architecture, even the pricing strategy. They wanted me to help build their MVP.
During our discovery call, they explained their vision: an AI that could handle 80% of customer inquiries automatically. They'd done market research showing that customer service teams were overwhelmed and needed AI assistance.
Their plan? Build a working AI prototype, get a few beta customers, then iterate based on feedback. Classic startup playbook stuff.
But when I dug deeper into their target customers, I found something interesting. These weren't tech-savvy startups - they were traditional service businesses. Companies that still used spreadsheets for inventory management. Organizations where "automation" meant setting up email autoresponders.
The real challenge wasn't technical - it was behavioral. These businesses needed to trust an AI with their customer relationships. They needed to train their teams on new workflows. They needed to convince customers that AI responses were acceptable.
This is exactly the situation I described in my client rejection story. Instead of building an AI platform, I recommended they start with manual processes first. Test if businesses would actually change their customer service approach before investing in the technology.
They didn't listen. Six months later, they had a beautiful AI platform and zero paying customers. The businesses they approached weren't ready to integrate AI into their customer service - regardless of how good the technology was.
This experience reinforced a critical insight: For AI products, distribution and adoption challenges matter more than technical capabilities. You need to validate human behavior change before you validate the AI.

My three-stage validation framework:
Stage 1: Manual Service Validation
Before building any AI, create the same value through human processes. For the customer service startup, this meant offering to manually handle customer inquiries for prospects. We'd track response times, resolution rates, and customer satisfaction - proving the value before automating it.
This stage answers: Will customers pay for this outcome, regardless of how it's delivered?
Stage 2: Workflow Integration Testing
Once you prove customers want the outcome, test if they'll actually change their processes. For customer service, this meant getting businesses to route inquiries through our manual system instead of their usual channels.
This stage answers: Will customers change their behavior to get this value?
Stage 3: AI Readiness Assessment
Only after proving demand and workflow adoption do you validate AI acceptance. This means showing customers how an AI would fit into their proven workflow and getting commitment to use it.
This stage answers: Will customers trust AI to deliver this proven value?
The Manual-First Approach
Here's how I implement this practically. Instead of building an AI MVP, start with a "Wizard of Oz" approach - deliver the service manually while appearing automated to the customer.
For the customer service example, we created a simple form on a landing page where businesses could submit customer inquiries. Behind the scenes, human agents provided responses within the promised timeframe. To customers, it looked like AI. To us, it was pure validation.
This approach reveals critical insights you miss with AI-first development:
